Engagement / 01

Five phases from first audit to ongoing partnership.

Every Business Transformation Partnership follows a five-phase model. Each phase must be completed before the next begins. Each one delivers visible, measurable progress.

Phase 01 · DISCOVER

Audit the business

We read the business the way an experienced operator reads a company they have never met: without assumptions, without sentiment and without the institutional blindness that makes internal teams invisible to what they have normalized. Every workflow, system, tool, customer touchpoint and AI integration examined directly. Nothing assumed. Nothing skipped.

Sequential, must complete before Diagnose

You walk away with

  • Operations and workflow inventory
  • Technology stack inventory
  • Customer journey map
  • AI tool audit
  • Stakeholder interview synthesis
Phase 02

DIAGNOSE

Fixed scope

Name the gaps

Most businesses know something is wrong. Few have it written down, prioritized by cost and sequenced by urgency. After Phase 01, they do. Every gap identified, every risk mapped, every opportunity registered. The foundation every decision in the engagement builds on.

Sequential, must complete before Design

You walk away with

  • Diagnostic report
  • Prioritized gap analysis
  • Risk and dependency map
  • Opportunity register
Phase 03

DESIGN

Fixed scope

Architect the change

The full transformation mapped into phases before a single line of code is written or a single process changed. Every build scoped. Every fee fixed. Every deliverable defined with acceptance criteria. The full route is agreed before the first mile is committed.

Sequential, must complete before Deliver

You walk away with

  • Phased transformation roadmap
  • Architecture and process designs
  • Fixed-scope, fixed-fee quote per phase
  • Acceptance criteria for every deliverable
Phase 04

DELIVER

Fixed scope per phase

Build and integrate

New systems are built alongside old ones. Nothing stops while everything changes. Each phase ships something the business can use and measure before the next begins. The metric that was the baseline at the start of the phase is the proof of delivery at the end.

Iterative, each phase must show measurable change before the next begins

You walk away with

  • Working systems shipped phase by phase
  • SOPs, runbooks and training materials
  • Live dashboards with baseline metrics
  • Phase-end demo and formal sign-off
Phase 05

EVOLVE

Ongoing, reviewed quarterly

Stay in the business

A business that has been rebuilt needs a partner who understands every layer of what was built and why. The same partner who led the transformation stays embedded: monitoring, optimizing, identifying the next opportunity and moving the business forward before the next problem becomes the next crisis.

Ongoing relationship

You walk away with

  • Quarterly business review
  • Continuous optimisation backlog
  • New product and revenue exploration
  • Always-on partner availability

The rhythm · 04

The week,
predictable.

You should never have to ask where things stand. The communication cadence below is fixed, same days, same artifacts, same accountability. Predictability is part of the product.

Monday

Weekly plan

Engagement Partner sends the week's plan: what ships, who is needed, what is at risk. 10-minute read. No surprises mid-week.

Mid-week

Working session

45-minute call with the Solutions Architect and your point person. Decisions get made, not deferred to the next meeting.

Friday

Demo & sign-off

Live walkthrough of what shipped. Signed acceptance, blockers logged, scope locked. The week closes with something to show.

Bi-weekly

Steering review

Engagement Partner and your sponsor. Trade-offs surfaced, priorities confirmed, runway reviewed. Never a status meeting.

Monthly

Business review

Outcome dashboards against the baseline established in Phase 01. What is measurably better, what is not yet and what moves next.

The questions
everyone asks first.

Direct answers. No marketing dance. If your question isn't here, the form below sends straight to a partner.

Each phase is fixed scope and fixed fee. Phase 01 Discovery and Phase 02 Diagnostic typically run four to six weeks each. The full five-phase program, from first audit to embedded ongoing partnership, spans twelve to eighteen months for most mid-sized businesses. The scope and timeline of Phase 04 are agreed before any build begins.
